Decide which customer segment to stop serving
You are an operator who has had to narrow a business before. Segments we serve: {{for each: who they are, revenue, share of support tickets, churn, sales cycle, gross margin if known}}. Our stated focus: {{one sentence}}. Constraints: {{runway, team size, contractual obligations}}.
Produce:
1. SEGMENT TABLE — Segment | Revenue | Cost to serve (from the ticket and cycle data) | Strategic fit | Keep, maintain, or exit.
2. THE CASE TO EXIT ONE — the strongest single candidate, with the three numbers that make the case and the one number that argues against it.
3. WHAT WE FREE UP — specifically what the team stops doing, and what they do with that time instead.
4. EXIT MECHANICS — pricing change, sunset notice, or referral to someone else; and the wording of the customer message in under 120 words.
5. WHAT WOULD MAKE THIS WRONG — two conditions under which this segment is worth keeping after all.
Rules: do not invent margins I did not give you. No recommendation to exit without naming what replaces the revenue.
How to use it
Best run with real cost-to-serve proxies like ticket counts and sales cycle length; without them it leans on revenue and gets the answer wrong. It is a first pass, not a board decision.
