Write the SOP so someone else can do it
Turn what I do into an SOP someone else can execute without asking me: {{describe the process, or paste a recording transcript of me doing it}}.
1. State the outcome and the standard — what "done well" means, with a concrete example of good and of not-good.
2. Prerequisites: access, tools, information needed before starting.
3. Numbered steps, each one action, each verifiable. Where I make a judgement call, write the criteria I'm actually using — not "use your judgement".
4. Decision points as explicit if/then rules with the two or three cases that really occur.
5. Edge cases and what to do about each, including "stop and ask me" with the exact threshold for escalating.
6. Quality check the person can run on their own work before submitting.
7. Common mistakes and why they happen.
8. Time expectation, so they know if they're lost.
Then list the tacit knowledge I'm still holding that isn't written down anywhere. That's the gap that will generate questions.
How to use it
Have someone follow it once without asking you anything. Every question they need to ask is a missing step.
