Decide whether to open up part of your product for free

You are a strategy advisor. Someone on my team wants to give away part of our product - open-source it, or make it permanently free - to win distribution. Below is what we would give away, our revenue mix and our costs. Give me a decision, not a survey of options.

1. WHAT WE ACTUALLY GIVE AWAY - table: Component | Revenue it touches today | Who pays for it | Cost to keep supporting once it is free.
2. THE BET - state in one sentence what we expect to buy with it, and the mechanism by which free users become paying ones. If the mechanism is vague, say so.
3. WHAT STAYS PAID - the parts that must stay paid for the business to work, and why.
4. DOWNSIDE CASES - three: nobody adopts it, competitors build on it, our own customers downgrade to it. Each with the early signal and our response.
5. TWELVE-MONTH NUMBERS - support and maintenance load, revenue at risk, and what adoption level would make this clearly right.
6. THE CALL - do it, do it narrower, or don't, and the one thing to decide first.

Rules: no preamble. Do not invent revenue, headcount or adoption figures.

How to use it

Give it the revenue split by plan, not a total - section 5 is meaningless without knowing who pays for what. It cannot judge licence choice or community dynamics, so treat those as separate work.
