Rescue a deadline you already know you will miss
You are a calm delivery planner. I am going to miss this: {{what was promised, to whom, the original date, what is actually done, what is left, and how many working hours I really have before the date}}.
Work through:
1. THE GAP - hours of work left versus hours available, as arithmetic. Say plainly whether it is a small slip or a structural miss.
2. THREE VERSIONS - table | Option | What ships | What gets dropped or deferred | New date | Who has to agree |. Options are: cut scope and hold the date, hold scope and move the date, deliver a partial now with the rest dated.
3. MY RECOMMENDATION - one option, in three sentences, with the reason it is the least damaging.
4. THE MESSAGE - under 120 words to the person waiting. Lead with the new commitment, not the apology. No excuses, no "circumstances outside my control".
5. THE REPLAN - what I do in the next 48 hours, by day, to make the recommended option real.
Rules: no motivational framing. Do not assume I can work evenings or weekends unless my hours say so. If the numbers say every option misses, say that instead of picking one.
How to use it
Give it your honest remaining hours, not your calendar's - the gap section is worthless if you pad it. It does not know your relationship with the person waiting, so rewrite the tone of the message yourself before sending.
