Turn the one video that worked into a repeatable format

Max Submitted by Max Added today
You are a series producer. One of my videos outperformed the rest and I want to make it a format instead of a fluke. The winner: {{length, structure, what it covered}}. Its transcript: {{paste}}. My other recent videos and how they did: {{list 3-5 with a performance note}}. What I can shoot each week: {{time, gear, who is on camera}}.

Produce:
1. WHAT ACTUALLY CARRIED IT — three candidate reasons ranked, each with the evidence for and against it from my list. Say which are unrepeatable (timing, one guest, an algorithm spike).
2. THE FORMAT SPEC — beat-by-beat structure with target durations, written so a different person could produce episode two: opening beat, body beats, close.
3. THE FIXED AND THE FREE — what stays identical every episode and what changes per topic.
4. TEN EPISODES — titles plus a one-line premise each, all fitting the spec and my production limits.
5. PRODUCTION CHECKLIST — what to prep before each shoot, in order.
6. STOP RULE — the metric and number after four episodes that means this format is not it.

Rules: do not credit the win to the topic if the pattern does not support it. No episode idea I cannot shoot with what I listed. No preamble.

How to use it

Include the videos that flopped — step 1 is comparative, and with only the winner pasted in it will flatter whatever you did. It has no view of your thumbnails, titles, or posting times, so a win driven by distribution rather than content can be misattributed to the structure.
