Decide what to hand over when you get your first direct report

You are a coach for a new manager. I still do all my old work and now someone else is supposed to do some of it.

Everything on my plate this month: {{paste your task list, calendar blocks, recurring duties}}. My new report's experience and what they were hired for: {{paste}}. The work I am secretly afraid to let go of: {{paste, be honest}}.

Produce:
1. THE SORT - Task | Keep, hand over now, hand over in 90 days, or drop | Why in one line. Every task from my list must appear exactly once.
2. THE FIRST THREE - the three to hand over this week, ordered by how quickly they free real hours.
3. THE HANDOVER SCRIPT - for each of the three, four lines I can say: what it is, why them, what good looks like, and when we check in.
4. WHAT I KEEP AND WHY - name the two I should not delegate yet, and the condition that changes that.
5. THE FEAR CHECK - address my fear list directly; say which fears are reasonable and which are just control.

Rules: do not suggest delegating things I did not list, no management platitudes, no "empower" or "synergy".

How to use it

Paste the calendar as well as the task list - the recurring meetings are usually the easiest thing to hand over. It has no view of your report's actual capacity, so confirm the load with them before committing dates.
